My main concern is also the ratios - but according to ALL the documentation I could find the ratios of all the boxes are the same - I think the difference in ratios must be in the diff's ( i can;t imagine the transfer case having different ratios)
Revs at 120 will thus not prove this as the diff ratios can still differ.
I am more concerned that the "electronics" of the boxes somehow differ - as the valve bodies of the NP and NM models apparently differ.
I would prefer to put in a box from a 3.2DiD but cannot find one at the right price... and the NM was only built for 2 years so I struggle to find one.

The 3.8 is not ideal as it has shorter ratios. You will accelerate a lot quicker but at 120km/h the engine may be at too high revs.
Can a 3.8 owner comment on rpms at 120?
Perhaps, maybe the box is the same and the diffs are different on the petrol.
Avoid hassles and get a box from a diesel should you go down that route.
Whatever you do try to get a box complete with wiring harnass and computer and get an auto electrician to go through as much of the wiring and connectors as possible when the box is out.
I still think you should have perhaps try to troubleshoot the electrics some more before opening the box...... Unless you find an obvious fault in the mechanics of the opened box.
